01 · Define the annual review and demand baseline

Use one period, a clear scope and traceable records.

An annual shisha charcoal supplier review connects the past year’s operating evidence with the next year’s sourcing decisions. Define the review dates, products, markets and supplier arrangement before collecting totals. The useful output is an approved action plan and forecast assumptions, supported by records, rather than a general statement that the relationship was good or disappointing.

Reconcile ordered, dispatched, received, distributed and consumed quantities where those records exist. These measures describe different stages and should not be added together as annual demand. Identify opening and closing stock, cancelled orders, stock held for review and known shortages so purchasing volume is not automatically treated as customer consumption.

Break the demand picture down by SKU, pack revision, channel and relevant period. Note launches, discontinued formats and unusual order timing. Compare the prior forecast with actual evidence and explain important differences without rewriting the old forecast. A stock-building order, delayed arrival or temporary promotion may distort an apparent growth trend.

Assign a review owner and contributors from purchasing, receiving, quality and commercial teams as appropriate. Keep supplier identities, confidential buyer records and internal scores in the private review file. Use anonymized summaries when sharing lessons, and mark missing information openly so the meeting does not turn incomplete records into confident conclusions.

02 · Review shipments and quality on comparable terms

Annual averages can hide recurring lot-level gaps.

Build a shipment register with order references, lots, quantities, approved specification and sample references, agreed milestones and actual dates. Assess the relevant milestone rather than treating production completion, dispatch and arrival as the same event. Record supported dependencies on the buyer, supplier and logistics parties before attributing a missed commitment.

Review arrival condition and product findings against the order-specific requirements. State the inspected scope and affected-quantity basis. Separate reported observations from supported findings and unresolved cases. A receiving photograph or small sample can document a finding within its scope without establishing the condition of every carton in the year’s shipments.

Compare quality results only where parameter definitions, methods, units and reporting bases allow it. Flag specification or method changes that interrupt the comparison. Preserve original reports and retest history rather than selecting the most favorable result for each delivery. Refer an unexplained difference to the appropriate technical review before presenting it as improvement or deterioration.

Examine direction by comparable lot groups and periods as well as annual totals. A late-year correction may be promising while earlier stock remains in circulation, and a strong annual average can conceal a recurring essential gap. The annual review complements issue handling throughout the year; serious concerns should not wait for the annual meeting.

03 · Assess complaints and corrective-action effectiveness

A closed case does not prove the problem was prevented.

Reconcile unique complaint cases with the shipment and lot register. Deduplicate forwarded messages about the same incident and retain unknown-lot reports as a visible group. Separate stated preferences, operating observations and supported product findings. Similar wording across customers may identify a question without proving that every case has the same cause.

Define any complaint-rate measure before calculating it. Unique cases per comparable shipment and confirmed affected mass per matching assessed mass are different measures. State the numerator, denominator, cohort and observation period together. Unequal distribution volumes, reporting habits and time in use can make raw complaint counts misleading when comparing periods or suppliers.

Review each material action through proposed, approved, implemented and effectiveness-reviewed stages. Record the owner, agreed completion date and evidence for each stage. Keep immediate correction, commercial case resolution and prevention action distinguishable. A replacement or credit can resolve the current account issue without demonstrating that the contributing cause was removed.

Check recurrence after the action has had a relevant opportunity to operate. Record later exposure and observation coverage, not just an absence of new messages. Keep inconclusive investigations and open tasks visible. Summarize which actions worked within the reviewed scope, which need further evidence and which must carry into the next year’s plan.

04 · Reconcile changes, packaging and documentation

Confirm the current approved reference and how it evolved.

List specification, production-source, process and packaging changes relevant to the supplied products. Link approval dates and affected lots to the revision register. Record whether the agreed notification and approval steps were followed. An unexplained difference needs clarification, while a documented approved change should not be misclassified as an unannounced failure.

Review packaging performance across the documented handling route, including identification, inner packs, cartons and agreed artwork. Distinguish a design requirement, packing execution issue and arrival observation where the evidence permits. Compare revisions separately so a newly approved pack does not obscure whether the earlier concern was addressed in later deliveries.

Check document accuracy, revision control and timeliness against the agreed deliverables and actual transaction needs. Record when a correct usable version became available and what the delay or inconsistency affected. Do not assume a generic document list covers every destination; any changed external requirement needs current confirmation through the responsible operating party.

Confirm that purchasing, receiving, distributors and other relevant teams use the same current product brief. Retire superseded instructions through the account’s revision process and identify any stock still carrying an older approved pack. Communication improvements should clarify the evidence and intended use without introducing unsupported performance, compliance or market-success claims.

05 · Check capacity, continuity and the cost picture

Compare confirmed readiness with the next year’s assumptions.

Review whether confirmed production and packing capability matched the order pattern actually required. Identify formats, scheduling constraints and dependencies that affected fulfillment. A supplier’s total stated capacity is different from capacity confirmed for a particular product, pack and order window. Record the basis and date of the confirmation rather than carrying an old statement forward unchanged.

Assess communication through useful, agreed commitments: ownership of questions, reliable updates, escalation and decision clarity. Use dated examples and retain both successful recovery and missed commitments. Reply speed alone does not show that a technical or commercial question was resolved, and a single difficult conversation should not erase the wider documented pattern.

Check contingency readiness by reviewing the approved backup scope, sample or trial status, packaging readiness, stock visibility and responsible contacts. A supplier name in a list is not confirmed replacement supply. Identify the gaps that would delay activation and any shared dependencies between primary and backup arrangements before assuming that the backup removes the exposure.

Reconcile cost structure using account-specific records for the same commercial scope. Separate product, packaging, testing, freight, handling and documented issue-related effects where applicable, with estimates labeled and duplication removed. Keep sensitive amounts private. A change in mix, order size or service scope can affect the comparison; the review should not invent savings or treat quotation differences as equivalent total costs.

06 · Approve the next-year plan and follow-up

Forecasts need assumptions, conditions and owners.

Build the next-year forecast by relevant SKU, channel and period using the reconciled baseline and documented assumptions. Separate confirmed demand or commitments from scenarios. Consider usable stock and planned introductions without double counting them. Record which inputs remain uncertain and what new information would change the forecast instead of presenting one precise number as a guarantee.

Ask the supplier to review the proposed product, packaging and scheduling scope, then record what is confirmed and what requires further qualification. A forecast is not automatically a purchase order or a reservation of capacity. Keep commercial commitments and approval steps explicit so the planning document does not silently expand the agreement.

Choose the sourcing action for each relevant scope: continue, continue with conditions, investigate, qualify a backup or review a transition. Keep essential requirements separate from any weighted score. Assign every material gap an owner, agreed date and verification method, including actions carried forward from the previous review. Retain the rationale and approval record internally.

Use the checklist to review the current channel or supplier and document the next action. Discuss the annual shipment summary, unresolved evidence and proposed forecast assumptions with Unimax through the agreed private account route. Set the next progress check and event-based review triggers so the annual exercise becomes a working plan rather than a once-a-year score that nobody revisits.

Annual supplier review questions

Should serious issues wait for the annual review?

No. Manage material concerns when they arise. The annual review consolidates evidence and actions; it does not replace ongoing issue handling.

How should complaint rates be compared?

Use the same counting unit, period and cohort with matching exposure. Keep unknown lots, incomplete evidence and unequal time in use visible.

Is the next-year forecast a confirmed order?

Not automatically. Separate planning assumptions from approved commitments and record what product, packing and capacity scope the supplier has actually confirmed.

Should supplier scores be published?

Keep confidential scores, buyer details and sensitive commercial records internal. Share appropriate anonymized findings and owned actions through the agreed review route.
