01 · Search and verify the supply arrangement

Output: a shortlist with evidence gaps and responsible contacts.

This shisha charcoal sourcing playbook connects the buying stages from a first supplier search to repeat container orders. Begin with the intended channel, market, product format and purchasing scope. Define the customer problem and evidence needed before asking for a price. A supplier suitable for one pack, operating setup or order pattern may need further qualification for another.

Use search results and referrals to build a shortlist, then verify who is offering the product, how production is arranged and who is responsible for repeat supply. Request evidence relevant to the proposed product and follow up on inconsistencies. A factory video, company presentation or supplier label can support a question without proving every aspect of the arrangement.

Organize the review around identity, product fit, production evidence, traceability, communication and the intended order pattern. Record what is verified, what is only reported and what remains unknown. Keep confidential buyer references and internal supplier scores private rather than publishing them as proof of quality.

Move forward when there is enough relevant evidence to justify the next qualification step, with named contacts and open questions assigned. Do not turn a shortlist into an approved sourcing list simply because several suppliers answered quickly. Use the comparison scorecard and video-call checklist to structure the review.

Continue this stage: Compare shisha suppliers with an evidence scorecard · Prepare a factory video call

02 · Issue a comparable RFQ

Output: quotations that answer the same defined requirement.

Prepare one request for quotation covering the product format, intended application, specification information available, packaging scope, destination context and proposed order pattern. Identify whether the inquiry concerns samples, a trial or a container order. Mark unconfirmed requirements as questions so the supplier does not quietly replace them with assumptions.

Ask each supplier to identify the scope and exclusions behind its quotation. Product, pack revision, quantity basis, proposed milestones and commercial terms need to be comparable before headline prices are compared. A quotation for a different format or pack can be an option, but it should not enter the comparison as an equivalent offer without review.

Keep quotation revision, validity information and unresolved conditions visible. Distinguish the supplier’s proposed capability from a confirmed commitment for the eventual order. Build the inquiry around what the buyer can actually explain instead of requesting an unsupported guarantee for every performance characteristic.

The decision at this stage is whether an offer deserves sample evaluation and further discussion. It does not approve the product, establish a universal lead time or authorize payment. Use the RFQ and quotation-comparison guides to identify the questions that must be answered before selecting material for testing.

03 · Evaluate identified samples and field performance

Output: a documented result within a defined method and setup.

Identify each sample by supplier reference, product, lot if available, pack condition and receipt date. Record how it relates to proposed production and retain the evaluation record. A sample without traceable identity can generate impressions, but it is a weak reference for explaining a difference in a later commercial delivery.

Agree the comparison method and decision criteria before testing. Keep relevant equipment, quantity and operating conditions consistent, documenting deviations and both favorable and unfavorable observations. Use established procedures and suitable personnel. This roadmap does not provide a consumer ignition tutorial or replace equipment instructions or applicable safety requirements.

Use a scoped lounge field trial where the intended channel requires operating feedback, with setup and lot information retained. Separate user preference from repeated observations under comparable conditions. A field result does not determine every technical property, and a laboratory report does not automatically demonstrate the experience in every lounge setup.

Record approval, conditional approval, further evaluation or rejection with the supporting evidence and limits. Preserve initial results when retesting is needed. Progress only within the evaluated scope; sample approval alone does not establish production consistency or automatically justify a full container commitment.

Continue this stage: Evaluate a shisha charcoal sample · Plan a lounge field trial

04 · Approve the specification and packaging reference

Output: a controlled product and pack approval package.

Translate the accepted product requirement into a specification revision with clear parameter definitions, units, reporting bases and relevant methods. Connect that revision to the approved sample reference and record outstanding limitations. Descriptions such as premium or long lasting do not replace a shared, testable understanding of what the order requires.

Approve the intended inner pack, master carton, artwork and identification details through the appropriate review process. Confirm the applicable labeling and destination requirements with responsible parties before final approval. A visual artwork sign-off is different from confirming the complete technical or regulatory suitability of the pack.

Check packaging as a practical system as well as a design: product fit, packing execution, receiving identification and the documented handling route. Keep approved artwork and physical packaging revisions connected so the production team is not working from one file while the buyer expects another. Record who can approve a change.

For OEM or private-label work, route the commercial discussion through the private-label brief and keep the product and pack responsibilities explicit. Freeze the approved reference package for the intended order, then use revision control for later changes. A new format, material or requirement may need further evaluation instead of inheriting the earlier approval.

Continue this stage: Read a specification sheet · Approve packaging artwork · Prepare an OEM packaging brief

05 · Confirm the PO and production controls

Output: one agreed order with traceable production and inspection scope.

Reconcile the purchase order with the final quotation, product specification, sample reference and packaging approvals. Check quantities, revisions, agreed milestones, document responsibilities, inspection arrangements and commercial conditions. Resolve contradictions before the order proceeds; an old attachment should not silently overrule the current agreed product brief.

Confirm who owns production updates, change notifications and escalation. Identify which evidence will be available for the relevant lots and how it links to the order. A general factory capability statement is different from an agreed control for the shipment being purchased, and a forecast should not silently become a binding order scope.

Agree the pre-packing and pre-shipment review points needed for the defined requirement. Record the sampling or inspection scope, acceptance criteria, evidence provider and authority for deviations. Inspection can support a decision within its scope; it does not guarantee every unit or remove the need to investigate conflicting evidence.

Before proceeding to loading, reconcile the actual product and packaging revisions with the order and retain any approved deviations. Keep open issues visible with an owner and decision. Use the purchase-order and pre-packing quality guides to turn broad expectations into specific checks and records.

Continue this stage: Check the purchase order · Review quality control before packing

06 · Review inspection, loading and shipping readiness

Output: a reconciled shipment file and confirmed transport arrangements.

Link inspection findings, lot records, packing details and loading evidence to the shipment reference. Check what the evidence actually shows, including recorded carton or product identity, loading observations and seal information where applicable. Photographs can document an event without proving every technical condition inside a container.

Reconcile the agreed document pack against the actual shipment and usable final revisions. Confirm required transport classification, packaging, marking, documentation and carrier acceptance with qualified responsible parties for the actual cargo and route. Do not assume that a previous booking, sample courier movement or generic document template settles the new shipment’s requirements.

For sea-transport planning, IMO states that the IMDG Code 2024 Edition incorporating Amendment 42-24 is mandatory from 1 January 2026. Use the current applicable rules and confirm cargo-specific arrangements before booking. This roadmap does not assign a transport classification, determine an exemption or certify compliance for a particular shipment.

Record confirmed booking information, responsible contacts, shipment identifiers and the agreed handover of records. Keep estimated movement dates distinct from confirmed events and update the receiving team when information changes. Use the document and loading guides for the detailed evidence checklist rather than treating dispatch as the end of the purchasing process.

Continue this stage: Review shipment documents · Document loading and seal evidence

07 · Inspect arrival and manage evidence-based claims

Output: receiving findings, stock decisions and owned issue actions.

Prepare the receiving team with the current order, product and pack references before arrival. Record receipt details, inspected scope, condition observations and lot identifiers through the account’s process. Separate the quantity received, quantity evaluated and quantity reported affected so an isolated finding is not automatically extrapolated to the entire shipment.

Where an issue is reported, create one traceable case with the original evidence, observation date, lot if known and relevant handling or operating context. Deduplicate forwarded messages and keep cause hypotheses separate from supported findings. Mark unknown information instead of guessing a batch or assigning responsibility from a photograph alone.

Use a defined evidence review or retest question where results conflict or the observation cannot be explained. Record stock disposition through the authorized process and distinguish actual decisions from proposals. The existence of a complaint does not itself establish fault, release stock or determine the commercial remedy.

Agree follow-up actions with owners, dates and verification evidence. Keep immediate correction and recurrence prevention separate, and carry unresolved tasks forward. Arrival review and complaint handling should feed the next purchasing decision while private customer records remain in the appropriate confidential route.

Continue this stage: Plan arrival inspection · Track complaints by batch · Define retesting triggers

08 · Plan reorders and review supplier performance

Output: the next order decision with conditions and a review point.

Plan repeat orders from usable stock, realistic demand assumptions and the relevant confirmed replenishment milestones. Separate ordered, in-transit, received and available stock to avoid counting the same quantity twice. Set review triggers for changed demand or delayed supply rather than assuming that the first order’s timing will repeat automatically.

Check whether the next order uses the same product, packaging and operating scope as the approved reference. Confirm capacity and any proposed changes before expanding volume or introducing another format. Repeat purchasing should reuse valid evidence while reopening questions when a relevant change or unexplained variation makes the old evidence insufficient.

After the first three shipments, review category-level performance, trend direction and corrective-action effectiveness using identified deliveries. At the annual review, connect the wider demand and quality record with capacity, contingency and forecast assumptions. Keep essential unresolved requirements visible instead of averaging them away inside an overall score.

Use the roadmap to review the current channel or supplier and document the next action. Identify the stage, missing evidence, responsible owner and decision required, then discuss the appropriate next step with Unimax. A repeat-container relationship develops through confirmed approvals and reviewed performance, without a promise that any supplier or process eliminates all uncertainty.
