How to Review Shisha Charcoal Supplier Performance After the First Three Shipments
Compare the first three deliveries against approved requirements, record evidence in a shared scorecard, and use trend direction plus corrective-action results to plan the next order.

01 · Set the review scope and baseline
Three shipments provide an early checkpoint, not a guarantee.
A shisha charcoal supplier performance review after the first three shipments checks whether the working relationship is developing as agreed. Compare each delivery against its own approved specification, sample reference, packaging revision and order commitments, then examine the direction of change. Three deliveries can expose questions and early patterns; they cannot establish long-term reliability across every product or season.
Identify shipment one, two and three by order reference, product SKU, lots, quantity, dispatch and receipt dates. Record the review cut-off and how much stock has actually been inspected, distributed or used. A recently received third shipment may have less operating feedback than the first, so distinguish arrival evidence from later customer-use evidence.
Agree the assessment categories and essential requirements before assigning status. Keep the underlying finding and evidence reference in each cell. Use consistent labels such as met, gap found, pending evidence and not applicable, with reasons. Pending evidence should stay visible rather than being treated as an automatic pass or silently excluded.
Keep actual supplier scores, account identities and private complaints internal. Use anonymized summaries for cross-team learning where appropriate. This guide provides a blank working scorecard rather than a public supplier ranking, an industry certification scheme or a promise that three successful deliveries justify unlimited expansion.
02 · Compare the approved sample with received product
Separate observed match from untested assumptions.
For each shipment, identify the approved reference and current specification revision before recording sample-to-shipment match. Note which characteristics were compared and which were not evaluated. An unchanged product name or attractive receiving photograph does not demonstrate that every agreed property matches the reference or that all material in the shipment has been checked.
Link test results to lot identity, sampling context, method, units and reporting basis. Review whether results are comparable across the three deliveries and retain original findings when a retest occurs. If the method or specification changed, explain the break in comparability instead of drawing a continuous improvement trend from unlike measurements.
Record arrival condition using the receiving evidence available, including carton condition, identified breakage observations and any handling or storage context. State inspected quantity and affected-quantity basis. A photo can support a specific observation without establishing the affected share of a container, and a full order quantity should not become the claimed damaged quantity by default.
Keep unresolved explanations separate from confirmed findings. If a result or operating observation differs from the reference, assign a targeted investigation or retest task. A supplier performance review should preserve the question and its evidence limits rather than converting every reported concern into a proven production failure.
03 · Review packaging and document commitments
Measure the agreed deliverable and milestone.
Check each shipment against the approved packaging and marking revision: inner pack, outer carton, identifiers and other agreed features. Record what was checked at dispatch and what was observed on arrival. Separate an artwork approval gap, a packing execution issue and damage observed after movement because their evidence and corrective actions may differ.
For document timeliness, record the agreed due milestone and actual receipt of the correct, usable revision. A quick draft followed by repeated correction is different from a completed record available when required. Retain revision history and identify the practical effect of a late or inconsistent record without inventing destination requirements.
Distinguish supplier-controlled commitments from dependencies on the buyer, forwarder or another party where the record supports that distinction. Compare planned and actual dates on the same milestone. Production completion, dispatch, vessel movement and buyer receipt are different events, so a single “on time” label can hide which part of the process changed.
Use consistent categories while preserving the order-specific agreement. If shipment two introduced a newly approved pack format or a changed document instruction, note that context. A different requirement does not automatically excuse a missed commitment, but it does affect whether the three entries can fairly be treated as repetitions of the same issue.
04 · Assess claims, response and change control
Closing a case is different from preventing recurrence.
Link claims and complaints to unique case IDs, lots, issue categories and affected-quantity evidence. Deduplicate forwarded messages about the same event. Keep reported cases, supported findings and inconclusive cases distinct. Where a rate is useful, state the counting unit and matching exposure; raw complaint counts across unequal shipment sizes do not form an equivalent defect rate.
Review responsiveness through the agreed issue process: acknowledgement, relevant evidence requests, investigation ownership, useful updates and a documented decision. Record actual dates and missed commitments rather than relying on a general impression that communication felt good or bad. An account contact may reply quickly while leaving the purchasing question unresolved.
Assess change control by checking whether relevant source, product, process or packaging changes were identified and approved as agreed. Record the revision and affected lots. An unexplained difference requires clarification; it does not by itself prove a hidden substitution. Conversely, consistent product results should not erase an unresolved failure to provide required change information.
Separate immediate correction, commercial case resolution and prevention action. Record each action’s owner, completion evidence and later effectiveness check. A credit or replacement may address the current account issue without showing that a contributing cause was removed. Keep open follow-up visible even if the original case has been administratively closed.
05 · Read trend direction without hiding essential gaps
Use the sequence and evidence coverage, not only an average.
Compare category-level direction across shipments one, two and three: stable against requirements, improving, deteriorating, recurring or not yet comparable. State what supports that label. A single favorable third delivery can be encouraging while still leaving a recurring issue unresolved, especially if observation coverage or relevant stock use remains limited.
If the team uses numerical weights, define them in advance and retain the underlying findings. Keep essential requirements outside the averaging exercise so a strong communication result cannot cancel a material unresolved product or traceability gap. Do not use missing information to improve a total score, and avoid presenting subjective weights as a universal industry standard.
Assess commercial reliability against documented order commitments and approved changes: consistency of the agreed scope, clarity of charges and whether changes were confirmed through the working process. Keep verified observations separate from speculation about a supplier’s finances. Commercially sensitive amounts and internal assessments belong in the private review record.
For a hypothetical example, a packing identifier gap might appear in shipment one, be corrected under an approved revision in shipment two and remain correct in the inspected scope of shipment three. That supports a limited improvement finding. It does not prove every carton was correct or that no later recurrence is possible. Record the inspection scope and next check.
06 · Turn the review into a controlled next order
Assign a decision, owner and verification point.
End the review with a defined sourcing action: continue within the approved scope, continue with conditions, restrict a specific item, request more evidence or qualify a backup. State the rationale and essential outstanding conditions. There is no automatic pass threshold after three shipments, and a serious issue should be managed when identified rather than saved for the scheduled review.
Create an action list with the finding, proposed correction or prevention step, responsible owner, agreed completion date and verification evidence. Identify which next shipment or observation period can demonstrate effectiveness. Confirm changes to the approved product or packaging brief through the appropriate process so receiving and sales teams use the same current reference.
Review any proposed volume expansion against both the evidence and the supplier’s confirmed ability to support the new scope. The first three deliveries may not represent a larger order pattern, a new format or seasonal demand. Keep continuity arrangements and open claims visible while the next order is planned; a positive review does not settle every outstanding obligation.
Use the scorecard to review the current channel or supplier and document the next action. Share a concise summary of the three shipment references, evidence gaps and proposed follow-up with Unimax through the agreed private account route. Retain the review revision, approval owner and next review date so the exercise guides purchasing rather than becoming a forgotten spreadsheet.

Three-shipment supplier review questions
Do three successful shipments prove long-term reliability?
No. They provide an early checkpoint within the evaluated products, lots and conditions. Keep future change, scale and observation limits visible.
How should missing evidence be scored?
Mark it pending with an owner and follow-up date. Do not treat it as a pass or hide it by excluding the category from an average.
Can good service offset an essential quality gap?
Keep essential requirements separate from weighted scores. A favorable overall average should not conceal an unresolved material requirement.
What should happen after the review?
Record the next order decision, conditions, action owners and verification scope. Review implementation and effectiveness separately.
